Turn Unsold Estimates Into Booked Jobs

You quoted the job three weeks ago.

It was a good call. Your tech ran the diagnostic, found the real issue, and presented the options the way he should. The homeowner looked at the numbers, nodded slowly, and said the six words that kill more revenue than any objection ever will:

“Let me think about it.”

Your tech smiled, left the paperwork on the counter, said to call anytime, and walked out the door.

That was three weeks ago. Nobody’s called the customer since. The estimate is sitting in your CRM like a forgotten receipt in a coat pocket. And somewhere across town, another company is running that same job, because the homeowner didn’t say no to the work.

They said no to right now. And when “right now” turned into “it’s time,” they just called whoever showed up first on a Google search.

You earned that job. You did the work, ran the diagnostic, and built the trust. And then you let it walk away because nobody picked up the phone.

Follow-Up Is Where Your Missing Revenue Lives

Most companies in the trades treat the follow-up like a courtesy. A nice thing to do if someone has time. A note in the CRM that says “customer will call back,” which almost never happens.

But here’s what the best companies know: the follow-up is where a massive chunk of your revenue lives. Not every customer buys on the first visit. That doesn’t mean they don’t want to buy. It means they weren’t ready yet.

Some customers need to process the information. They’re analytical. They want to compare, calculate, and sit with the decision before they commit. Rushing them doesn’t close the deal, it pushes them to your competitor who gives them the space to think and then follows up at the right time.

Some customers need to talk to their spouse, their partner, or someone they trust. The decision isn’t just theirs to make. And if you don’t schedule a time to come back when both decision-makers are present, you’re leaving the close to chance.

Some customers love you and love the work, but life got in the way. The roof leaked. The kid got sick. They meant to call you back and just forgot. A simple phone call three days later would have brought it home. Instead, silence.

The danger isn’t that these customers said no. The danger is that your team treated “let me think about it” as a final answer, when it was actually an invitation to come back.

What “Let Me Think About It” Actually Means

Here’s where most techs and salespeople go wrong. They hear “let me think about it,” and they feel rejected. They assume the customer isn’t interested. Or worse, they feel relieved because they didn’t want to be pushy.

So they leave. And they never call back. And they tell themselves the story that sounds the most comfortable: “That customer was never going to buy.”

That story is expensive.

The truth is, a good follow-up isn’t pushy. It’s professional. It’s a phone call that says, “I wanted to check in, answer any questions that might have come up, and see if you’d like to get this scheduled.” That’s it. That’s not pressure. That’s care.

The homeowner who needed time to think? She’s been waiting for that call. The couple who needed to discuss it together? They talked about it that night and forgot to call you in the morning. The analytical buyer who wanted to review the numbers? He’s ready. He just needs someone to take the next step with him.

You don’t follow up to pressure people. You follow up because you already did the hard work of earning their trust, and the worst thing you can do is waste it by disappearing.

Three Steps to Win the Follow-Up Before Your Tech Leaves the Home

Before your tech or your Comfort Advisor ever leaves the home on an unsold estimate, three things need to happen.

First, discover why the customer needs more time. Not just with a script. With a real conversation. Is it about comfort with you? Have you addressed all their concerns? Is there someone else they need to talk to? When you know the real reason, you can plan a follow-up that actually works.

Second, schedule the follow-up appointment before you leave. Get the calendar out. Yours and theirs. If the customer won’t happily put a follow-up on their calendar, you’ve still got a bigger issue to solve. There’s an objection hiding under the surface that hasn’t been addressed.

Third, when you return or call, review the value. Time erodes urgency. Some of your credibility and some of the case you built on the first visit will have faded. A brief recap (what you found, why it matters, what the options are) brings the customer back to the moment when they were almost ready to say yes. Then ask for the decision.

That’s not being a salesperson. That’s being a professional who finishes what they started.

Build a System to Track Every Unsold Estimate

The follow-up can’t live in your tech’s memory. It has to live in a system.

Every unsold estimate should be tracked: who, what, how much, and when the follow-up is scheduled.

Today’s technology makes the first layer of follow-up almost effortless. Automated texts, emails, and ringless voicemails can keep your company in front of the customer without anyone picking up the phone.

Some companies are even using AI to handle the initial touchpoints.

But the technology is only as good as the system behind it, and the person who owns that system is your Call-by-Call Manager. They’re the one reviewing unsold estimates, ensuring follow-ups are happening, coaching your techs on how to re-engage, and making sure nothing dies in the CRM.

The technology opens the door. Your CbC Manager makes sure someone walks through it.

And those follow-ups should be reviewed in your weekly meeting, right alongside your other numbers. How many unsold estimates are open? How many follow-up calls were made this week? How many converted?

When you track it, it happens. When you don’t, it dies in the CRM alongside all the other revenue that almost was.

Add Up What’s Sitting in Your CRM Right Now

How many unsold estimates are sitting in your system right now (uncontacted, unscheduled, just waiting)?

Add them up. Put a dollar figure next to them. That’s not lost money. That’s uncollected money. And a phone call is the only thing standing between you and a good chunk of it.

Go pull up your CRM right now. Find the three biggest unsold estimates from the last 30 days. Call them tomorrow morning. That’s your Monday morning action. And I’d bet at least one of them says yes.
